The Tier system · six layers · one rule

Your tier is the lowest layer you’re missing.

Not the highest one you've touched. Six layers, asked bottom-up, and the first gap sets the reading — which is why most companies that believe they're a Tier 4 are a Tier 2.

The scale

Six layers that stack.

“A company with an excellent product and no distribution is a Tier 2, no matter how good the product is.”
  1. TIER 0

    Thesis

An argument for why this market, and why now.

    We install
    Market map · why-now memo · search-landscape audit
    Measurable?
Judgement. Does it name a concrete inefficiency?
  2. TIER 1

    Brand

A name that can hold authority.

    We install
Name and narrative · positioning · a resolvable entity
    Measurable?
Partly — own domain, sameAs, a branded result
  3. TIER 2

    Produces

Something exists that serves the market, and can be used today.

    We install
Architecture and stack · MVP · shared infrastructure
    Measurable?
Yes — it exists or it doesn't
  4. TIER 3

    Distributes

People find it without paying per visit.

    We install
    Schema and entity graph · answer-shaped content · a 30-prompt panel
    Measurable?
Yes — answer share, % of non-paid demand
    Where almost everyone gets stuck
  5. TIER 4

    Automates

    Volume grows without proportional headcount.

    We install
CRM · workflows · dashboards · AI agents
    Measurable?
    Partly — revenue per person
  6. TIER 5

    Compounds

Its assets make the next company cheaper.

    We install
Stack, data and audiences reused across the portfolio
    Measurable?
Judgement. Does it reuse the previous company's assets?

An operating system is a sequence you pass through. A tier is a layer that stays: at any moment you can cut through the company and see what it’s made of.

Honesty about method

Three layers are measured. Three are judgement.

A scale nobody can argue with is a scale nobody cites. So we publish which part is data and which is judgement — and the layer that decides most companies' tier, the third, is the one that measures cleanest.

Measured

Produces and Distributes.

Whether the product exists and can be used today, and how much of the demand arrives without paying per visit: answer share across thirty prompts and five engines, positions and non-paid traffic.
Partly

Brand and Automates.

Brand is checked as a resolvable entity — own domain, linked profiles, a branded result; automation, by revenue per person and by whether cost grows with volume.
Judgement

Thesis and Compounds.

Whether the thesis names a concrete inefficiency, and whether the company's assets make the next one cheaper. We say so in the method rather than hide it behind a formula.

Six questions · no sign-up · the reading never leaves your browser

Read your own company.

Answer honestly rather than generously — the scale is only useful if it can tell you something you didn't want to hear.

ThesisCan you say in one sentence which specific market inefficiency your company exploits, and why now?
BrandIs your brand a resolvable entity: its own domain, linked profiles and a branded search that returns you?
ProducesIs there a product someone can use, and pay for, today?
DistributesDoes more than half of your demand arrive through channels where you don't pay per visit: organic, AI answers, referral?
AutomatesCould you double volume without doubling headcount?
CompoundsDo this company's assets — stack, data, audience — make the next one you build cheaper?

Questions

About the scale.

What is a company's tier?

A six-layer reading of how much company is built: Thesis, Brand, Produces, Distributes, Automates and Compounds. A company's tier is the highest layer it reaches without skipping one below.

Why are most companies a Tier 2?

Because the rule is set by the lowest missing layer, and the one most often missing is distribution. Plenty of companies have automation and believe they're a Tier 4, but without demand that arrives on its own they stay a Tier 2, no matter how good the product is.

What should I do if my company comes out a Tier 2?

Install the distribution layer: entity and schema, answer-shaped content, technical SEO and measurement in the generative engines. That is exactly what Thinktier's Tier 3 Agreement covers, in exchange for equity rather than a fee.

If you came out a Tier 2

That gap is the one layer we install.

Product works, customers pay, nobody finds it. We install distribution and take equity instead of a fee — the terms are published in full.
